Retrofit process

How a controls migration runs

The survey is not a formality. It is what separates a phased retrofit from an expensive surprise.
  1. Existing-system survey

    Walk the building. Open the panels. Record what is actually installed versus what the drawings claim.

  2. Document controllers, devices & networks

    Model numbers, firmware, addresses, trunk layout, point counts and physical condition.

  3. Identify what can be retained

    Field devices, wiring, enclosures and network infrastructure that still have life in them.

  4. Develop migration architecture

    What the end state looks like, and what intermediate states the building passes through.

  5. Estimate shutdown & cutover requirements

    Which systems must come down, for how long, and what the building does meanwhile.

  6. Phase to reduce disruption

    Break the work by floor, air system, plant or building so no single outage affects everything.

  7. Replace, integrate & reprogram

    New controllers installed, legacy segments integrated where retained, sequences rebuilt.

  8. Commission

    Point-to-point checkout and functional testing on each phase as it comes online, not all at the end.

  9. Train the owner

    Facility staff trained on the new system before the old one is gone.

  10. Archive & deliver documentation

    Final record set, database backups, points list, sequences and device inventory.

Reuse vs replacement

The honest version of the reuse conversation

Contractors have an incentive to replace everything, and owners have an incentive to reuse everything. Neither is right by default.

Field devices are usually where reuse pays: a well-installed duct temperature sensor or a functioning damper actuator does not care how old the controller upstream of it is. Wiring, conduit and enclosures often survive too. What rarely survives is a controller family that is out of production, an operator workstation on an unsupported OS, or a proprietary network that no one else can service.

We survey each item, note its condition, and give you a reuse-versus-replace list you can price against. Where we recommend replacement of something that still works, we say why — usually parts availability, capacity or the cost of keeping an integration alive.

Frequently asked questions

The practical signals are parts availability, software support and service options. If controllers are out of production and only available refurbished, if the operator workstation runs an operating system that can no longer be patched, or if only one company in the state can legally program it, you are already carrying risk that repair does not reduce. Rising service frequency on the same devices is the other signal — at some point the annual repair spend exceeds an amortized replacement.

Yes, and it often should be. A migration architecture that anticipates multi-year phasing lets you replace the highest-risk systems first while integrating the remainder, rather than committing to one large capital event. What matters is that the phasing is designed up front — retrofits that get phased retroactively tend to accumulate gateways and one-off integrations that cost more in the end.

In most cases, yes. Standard analog and binary devices — temperature sensors, pressure transmitters, damper and valve actuators, current switches — connect to modern controllers without difficulty. The exceptions are proprietary networked devices and any device whose condition makes it a poor candidate for reuse regardless. We flag both during the survey.

That depends almost entirely on how it is phased, which is why the shutdown and cutover planning happens before pricing rather than after. In a well-phased retrofit, most tenants notice nothing beyond scheduled work in mechanical spaces. In a poorly phased one, they notice a great deal. We would rather quote a longer schedule than a disruptive one.

Usually the documentation is the biggest change. A retrofit is the natural point to rebuild the record set: a current points list, a written sequence of operations, record control drawings, a device inventory, database backups and a training record. Many buildings we retrofit have not had a complete set since original construction.
